Anshul Gupta, founder of AgileAiPro, has published “Who’s Accountable? The AAF Framework for Governing AI at Work,” a book examining how organizations can build verifiable accountability into AI-assisted work without slowing down delivery.
The book documents AAF, the Accountable AI Framework, a governance layer designed to sit inside existing methodologies such as Scrum, Kanban, and SAFe rather than replace them. It covers the framework’s core mechanics, including tagging AI-assisted work by origin, applying risk-based review depth, and tracking governance through measurable metrics such as Trust Score, AI Error Rate, and Override Rate.
“Most AI-adoption content teaches people how to use AI well. This book is about a different question entirely: once AI has done the work, who verifies it, and how do you prove that verification actually happened,” Gupta said.
The book expands on ideas Gupta developed while working in project management and enterprise delivery roles, where he observed a recurring pattern: one team member would master a new tool while a colleague remained one confident, incorrect output away from a costly error. AI, he writes, made that gap both more common and more consequential.
Beyond the theoretical framework, the book includes worked formulas for governance metrics, including Effective Velocity, a corrected measure of sprint output that subtracts rework points from raw completed points, and includes case studies illustrating how the framework applies outside traditional software teams, including real estate and e-commerce operations.
“Writing the book forced me to prove the framework held up outside of Agile software teams,” Gupta said. “I couldn’t publish a book claiming AAF was industry-agnostic until I had actually tested that claim.”
